Introduction
Animportantdecisionthatretailersmakeinvolvesselectingthenumberofitemsconstitutingtheirassortmentsineachproductcategory.Thisdecisioninvolvesoptimizingthebenefitsandcostsoftheassortmentsizeforbothbuyersandsellers.Thus,fromaretailer’sstandpoint,smallerassortmentsareoftenconsideredmoredesirableforcostrelatedreasons,suchasinventory,shelfspace,andfinancingcostsKurtSalmonAssociates1993;ThePartneringGroup1998.Inthiscontext,severalretailershaveconsideredtrimmingtheirassortmentstoincreasetheirprofitmargins.Despitetheevidentcostsavings,thisapproachhasfacedresistancefromretailersconcernedthatdecreasingassortmentsizewillhaveanegativeimpactonconsumerattitudestowardtheretailerultimatelyleadingtolowerpurchaseprobabilityBroniarczyk,Hoyer,andMcAlister1998.
Theincreasingimpactofassortmentsizeonretailercostsraisesthequestionofhowassortmentsizeinfluencesbuyers’choiceofaretailer.Thus,aretailerconcernedwithcreatingacost-efficientassortmentmightwanttoknowwhetherreducingthenumberofitemsinitsassortmentwillleadtoadeclineinstoreattractivenessandlowerthelikelihoodofconsumerschoosingthestore.Inthesamevein,aretailerconcernedwithbroadeningitscustomerbasemightwanttoknowwhetherincreasingtheassortmentsizewillresultingreaterstorepreference.Despitetheconceptualandpracticalimportanceofunderstandingtheimpactofassortmentsizeonconsumerchoiceamongretailers,existingresearchdoesnotofferaclearanswertothisquestion,andithasbeenarguedthatlargerassortmentscanbebothbeneficialanddetrimentaltoconsumersBroniarczyk2008;Chernev2008.
Weaddressthequestionofhowassortmentsizeinfluencesconsumerchoiceamongretailersbyinvestigatingtheimpactoftheattractivenessoftheoptionsconstitutingtheseassortmentsonconsumerpreferences.Retailersvaryintermsoftheattractivenessoftheitemstheycarry.Someretailerscarryoptionsthatare,onaverage,ofhigherqualityandthusarelikelytobeperceivedasmoreattractive.Incontrast,otherretailerscarryoptionsthatare,onaverage,oflowerqualityandarelikelytobeperceivedasrelativelylessattractive.Inaddition,someassortmentscanbeperceivedasmoreattractivebecausetheitemstheycarrymatchconsumerpreferences.Toillustrate,assortmentscomprisingbest-sellingitemsthatarelikelytoappealtoamajorityofbuyersarelikelytobeperceivedasmoreattractivethanassortmentscomprisinglesspopularitems.Likewise,assortmentscustomizedtofitthepreferencesofaparticularcustomersegmentarelikelytobeperceivedasmoreattractivetothatsegmentthanassortmentsdesignedtoappealtoabroadersegment.
Inthisresearch,wearguethatsmallerassortmentsaremorepreferablewhenchoosingamongassortmentscomprisingrelativelymoreattractiveoptions.Wefurtherproposethattherelationshipbetweenassortmentsizeandoptionattractivenessisconcave,suchthatthemarginalimpactofassortmentsizeonchoicedecreasesastheattractivenessoftheoptionsincreases.Wealsopositthatconsumerassortmentpreferencesareafunctionoftheperceivedbenefitsandcostsassociatedwiththeavailableassortments,suchthatthehypothesizedassortmentattractivenesseffectismorepronouncedwhentheperceivedcostsofchoosingfromthelargerassortmentarehighthanwhentheyarelow.Thedatafromeightempiricalstudiessupportourtheorizingandofferconvergingevidenceinsupportofthepredictions.
Animportantaspectofaretailer’sdecisionabouthowmanyitemstocarryineachproductcategoryinvolvesunderstandingtheimpactofassortmentsizeonconsumers’choiceofaretailer.Despitetheimportanceofthisissue,priorresearchhasmadeconflictingpredictionsabouttheimpactofassortmentsizeonconsumerchoiceamongassortments.Thus,ithasbeenarguedthatalargernumberofitemscanbothincreaseanddecreasetheprobabilityofselectinganassortment.Weaddressthisconflictingevidencebydemonstratingthatconsumerpreferenceforlargerassortmentsisafunctionoftheattractivenessoftheoptionsconstitutingtheassortmentsunderconsideration.Weshowthatsmallerassortmentstendtobepreferredprimarilyincasesinwhichtheoverallattractivenessoftheoptionsinthechoicesetisrelativelyhigh,whereaslargerassortmentstendtobepreferredincasesinwhichtheseassortmentscompriserelativelylessattractiveoptions.Moreover,weshowthattherelationshipbetweenassortmentsizeandoptionattractivenessisconcave,suchthatthemarginalimpactofassortmentsizeonchoicedecreasesastheattractivenessoftheoptionsincreases.
Inadditiontodocumentingthatassortmentchoiceiscontingentontheperceivedattractivenessofassortmentoptions,weshowthatvaryingoptionattractivenesscanevenleadtoapreferencereversalinfavorofthesmallerassortment.Indeed,infiveoftheeightexperiments,morethan50%ofparticipantsselectedthesmallerassortmentwhenassortmentscomprisedrelativelyattractiveoptions,eventhoughthemajorityofparticipantsfavoredlargeroversmallerassortmentswhenchoosingamongassortmentscomprisinglessattractiveoptions.Thesecounterintuitivefindingsattesttothestrengthoftheimpactofoptionattractivenessonchoiceamongassortments.
Thefindingswereportapplynotonlytoscenariosinwhichtheonlyinformationavailabletoconsumersbeforechoiceisassortmentsizebutalsotoscenariosinwhichconsumerscanexploretheoptionsconstitutingtheavailableassortmentsbeforemakingachoice.Thisisanimportantfindingbecauseofthegrowingpopularityofonlineretailing,whichenablesconsumerstocomparetheassortmentsdifferentretailersofferbeforeselectingaretailer.Inthiscontext,weshowthatevenwhenconsumersgothroughseveraliterationswhenevaluatingtheavailableassortments,theyarestillmorelikelytoselectfromthelargerassortmentwhentheavailableassortmentscompriserelativelylessattractiveoptions.
Notethattheimpactofoptionattractivenessonchoiceamongassortmentsdocumentedinthisresearchisnotindependentofotherfactorsthatmightinfluenceconsumerassortmentsizepreferences.Inparticular,wearguethattheassortment-attractivenesseffectislikelytobeafunctionoftheperceivedbenefitsandcostsassociatedwithchoosingeachoftheavailableassortments.Thus,theassortmentattractivenesseffectislikelytobemorepronouncedwhenthebenefitsandcostsassociatedwithchoosingthelargerandthesmallerassortmentsarebalancedandconsumersarelikelytobeindifferentwhenchoosingbetweentheassortments.Incontrast,whenoneoftheassortmentsisclearlymorepreferredanditsbenefitsoutweighthecorrespondingcosts,theimpactofvaryingtheattractivenessoftheassortmentoptionsislikelytobelesspronounced
